A Cheaper Packaging Supplier Seemed Like a Win. Then the Deadlines Started Slipping.

In March 2024, I was a half hour into a Monday call when the supplier said the shipment would be ten days late. At that point, I honestly typed 'how many milligram of caffeine in a cup of coffee' into a search box. The answer—around 95 milligrams for an eight-ounce cup—did not make the shipment appear. It did make me realize I was about to make an expensive decision while running on three hours of sleep.

The Surface Problem: A Quote That Looked Responsible

Our company makes a small medical device, and the packaging is not an afterthought. It is a validated sterile pouch with defined seal strength and full traceability. We had been buying that pouch through an established flexible packaging supplier. Earlier in 2024, a smaller distributor offered the same material specification for 14% less. Finance calculated an annual saving of about $13,000 and asked why we had not switched sooner. I had no good answer, so we switched.

The first three deliveries were close to their estimated dates. I started to think the old supplier was simply overpriced. Then the fourth order was three days late. The fifth needed a documentation correction before our QA team would accept it. The sixth was the Monday call: ten days late and no confirmed ship date.

The surface problem looked like a supplier with poor scheduling. The real problem was that I had compared per-unit prices, not delivery capability.

The Problem Under the Problem

Price comparison assumes every supplier can do the same thing. They cannot. A vendor with redundant production lines and proper quality systems can handle schedule disruptions. A vendor that depends on one factory and one planner cannot offer a real delivery date, because any disruption becomes your disruption.

Ownership matters too. According to Amcor's announcement when the deal closed in June 2019 (amcor.com), the acquisition of Bemis Company Inc was meant to strengthen Amcor's position in healthcare and high-barrier packaging. My first reaction to merger news is usually skepticism. I expected new systems, new contacts, and a lot of excuses. Instead, the integration gave our customer service team better visibility into capacity and more realistic ship dates. The Amcor Bemis business had access to a broader manufacturing footprint than the old Bemis Company Inc did by itself. That is not a line-item feature, but it became one in practice.

One naming trap is also worth mentioning. Search for Bemis and you will find Bemis Company Inc, the packaging business that became part of Amcor, and Bemis Manufacturing Company, which makes molded plastic products. They are separate companies. I once started drafting a request for quote addressed to the wrong legal entity and caught it before sending. When you manage an approved vendor list, the exact company name is not trivia; it is a compliance issue.

What Uncertainty Actually Costs

Between March and September 2024, the new supplier shipped four of nine orders late. The worst incident involved 38,000 pouches arriving ten days late. Our packaging line sat idle for 22 hours because the replacement product was not approved for use. I calculated roughly $14,200 in lost labor and overhead. We paid $5,800 to expedite a later partial shipment, and our quality lead spent two days writing nonconformance reports. That is $21,400 plus internal time. The hoped-for annual saving was $13,000. One bad quarter turned it into a net loss.

I also tried using payment perks to make the switch feel better. I manage most purchasing, and the BofA small business travel rewards card earns points that we redeem for flights and office travel. The Barclays GM business card earns rewards on fuel and maintenance for the company vehicle. Those points are great on a normal month. They do nothing when you are paying emergency freight for a supplier that missed a commitment. Rewards points are a discount on transactions, not a hedge against delivery risk.

Why I Changed My Mind About Rush Fees

I used to think rush fees were a vendor trick. Now I see them differently. A rush fee buys certainty, not just speed. It reserves a place in a production schedule and gives the supplier a reason not to bump your order. For standard printed office materials, I have seen the model work at online printers like 48 Hour Print, which publish specific turnaround options. Paying a little extra for a fixed deadline beats paying a lot extra after the 'estimated' deadline passes.

Honestly, I have never seen a supplier's internal planning system, so I can't prove how they make guaranteed dates work. My best guess is they hold spare capacity or build buffer into the schedule. However it happens, when a vendor offers a firm date, they are taking on risk. That risk has value.

This was our experience as of 2024. Supplier structures, freight costs, and product regulations change, so verify current capabilities before you make a sourcing decision.

Some purchases are small enough that the lowest price is the right choice. But when a delay creates a chain reaction in your own operation, the vendor that can actually meet a deadline is worth a premium. That premium is not a cost. It is the real price of a promise kept. And now I know the answer to 'how many milligram of caffeine in a cup of coffee'—about 95 milligrams in an eight-ounce drip cup. It doesn't fix a bad supplier. Neither does a lower quote.
