7 Aluminum Packaging Procurement Steps That Would Have Saved Us $38,000

I've handled packaging procurement for a mid-size food manufacturer for the past seven years. I've personally made—and documented—14 significant mistakes, totaling roughly $38,000 in wasted budget. Now I maintain our team's ordering checklist so nobody has to repeat my errors.

If you're sourcing aluminum packaging for a new product, switching suppliers, or just want to stop the cycle of "it looked fine in the proof" followed by "it's all wrong on the line," these are the 7 steps I'd force on anyone starting in this role.

Step 1: Validate Your Spec Sheet Before You Send It Anywhere

This was my first mistake, and honestly, the most embarrassing. We sent a spec to three suppliers based on what our previous vendor had documented. Nobody had questioned it in years. Turns out that spec had been quietly adjusted over time—and the aluminum temper designation we'd specified was wrong for our forming equipment.

Temper, in case you're new to aluminum packaging, refers to the hardness of the alloy. H-14 and H-18 behave very differently on a folding or stamping line. The material matched the spec, but the spec didn't match our reality.

The check: Have someone who wasn't involved in writing the spec review it. If they can't explain why a number is what it is, start over.

Step 2: Demand Physical Samples. Not Photos. Not PDFs. Actual Material.

Everything I'd read about packaging procurement said digital proofs and spec sheets are enough for evaluation. In practice, I found that the exact same spec sheet produced visibly different results across suppliers. Material "within tolerance" is a wider range than you'd think.

The check: Physical samples from every shortlisted supplier. Run them through your actual packaging line. If a supplier won't send samples, that's informative too.

Step 3: Measure Incoming Material Yourself. Every Roll.

This is the step most buyers skip because it feels pedantic. It is not pedantic. It is the cheapest insurance you will ever buy.

Aluminum foil for blister packs typically runs 20–25 microns. Beverage can body stock is around 0.20–0.25 mm. If your supplier says "20 microns," what they mean is "20 microns nominal"—and the actual number varies across the web width.

We once received a batch of "20-micron" foil that measured 18 microns at the center of the roll. That's a 10% material reduction we were paying full price for. It survived incoming inspection because we only tested the edge. (Note to self: always measure at three points across the roll.)

Step 4: Put Color Tolerances in Writing on the Purchase Order

Step 5: Pilot Runs Are Non-Negotiable

"Let's skip the pilot and go straight to production" is the most expensive sentence in any language.

In 2022, on a 50,000-piece order where every single item had to be rejected, a 500-piece pilot would have caught everything. The issue was tooling wear at the supplier's facility—a 0.05 mm deviation that caused stress fractures at the fold line. Invisible until folded. Catastrophic once it was.

The redo cost $8,900 and added two weeks to the timeline. The supplier covered the material, but our line was down, our team was idle, and we still had a customer delivery date to honor. The indirect costs were worse than the invoice.

The check: Never approve full production without a pilot of at least 1–2% of the order. If the supplier pushes back, that's a signal to re-evaluate.

Step 6: Verify the Supply Chain Behind the Quote

I went back and forth between two suppliers for two weeks on this exact decision. Supplier A offered 18% savings. Supplier B had higher pricing but better documentation.
